Ecommerce Returns Grading: A Practical Brief

Receiving a return and deciding that it is saleable are different tasks. A returns brief should explain what is checked, what is recorded and who can authorise the next step. Use this guide to define a grading process around your products rather than relying on a vague instruction to restock returns.

Define condition categories your team can use

Create clear categories such as unopened retail-ready, packaging damaged, product damaged, incomplete and requires brand review. Explain the criteria for each using examples or images. Different product types may need different rules. A returned garment, a sealed supplement and a used accessory should not automatically follow the same restocking decision.

Separate observation from approval

Tell the warehouse what it can record or decide and what must be referred to your team. If photographs, serial numbers, batch details or missing components matter, include them in the brief. Set a stock status for items awaiting a decision so they do not accidentally return to saleable inventory. The warehouse should not have to invent your product-safety or customer-refund policy.

Agree the disposition and reporting

For each grade, define the next action: restock, repackage where agreed, hold, return to brand or another authorised route. Specify who approves any disposal and how it is recorded. Keep the returned-order reference connected to the warehouse record. Customer refunds and replacements should follow your customer-service process, even when warehouse inspection information helps inform it.

A WORKED EXAMPLE

Make the brief practical

Example brief: an unopened product in clean retail packaging can follow the agreed restock route; the same product with a broken seal is held for brand review. The difference is recorded before any inventory status changes.

What to prepare

  • Product-specific grades and examples
  • Required inspection information
  • Decision authority and held-stock status
  • Approved disposition and reporting route

Questions to settle before go-live

Does an unopened return always go back into stock?

Only if it meets the agreed criteria for that product and the relevant handling policy. Define those criteria rather than treating unopened as a universal approval.

Can grading trigger a refund automatically?

Agree that workflow separately. Recording a condition in the warehouse is not the same action as authorising or issuing a customer refund in the selling system.
