In-House vs Outsourced Fulfilment

Packing orders yourself can be the right choice at one stage and a constraint at another. This practical comparison helps you weigh your own labour, premises and dispatch costs against a tailored 3PL quote, using the same order profile on both sides.

Built around your operation

Compare the monthly operation, not just the price of a pick.

Practical details, clear instructions and a fulfilment process shaped around your products.

01

Start with a representative month

Record orders, physical items, active SKUs, storage occupied, packaging used and shipping destinations. Include returns and unusual work. Use both a typical month and a busy month so the comparison does not hide the effect of seasonal peaks or extra warehouse cover.

02

Count the time you actually spend

Include receiving deliveries, putting stock away, picking, packing, printing labels, investigating exceptions and handling returns. Founder time still has a cost even if it does not appear as a warehouse wage. Use a documented hourly assumption and include the applicable employer costs when comparing paid staff.

03

An illustrative handling comparison

Suppose 1,000 orders take an average of four minutes each for picking and packing. That is about 66.7 hours. At an assumed all-in labour cost of £15 an hour, handling labour is about £1,000. These are invented example inputs, not 3PLWOW rates, measured performance or a savings claim. Receiving, management and returns time would be additional.

04

Add space, systems and materials

In-house costs can include the warehouse share of rent, utilities, equipment, software, insurance and packaging. For an outsourced comparison, request the equivalent receiving, storage, order-pick, additional-item, packaging and returns charges. Include setup costs and minimum charges if the proposed agreement contains them.

05

Keep postage separate until the final total

Use the same weight bands, destinations and delivery requirements for both options. Compare carrier surcharges and packaging dimensions as well as headline postage. A 3PL handling comparison cannot prove overall savings if one side uses an entirely different shipping service or order mix.

06

Use the calculation to ask better questions

Monthly in-house total = labour + premises share + systems and equipment + materials + shipping + other relevant costs. Outsourced total = all quoted warehouse services + materials + shipping + your retained management costs. Compare cash costs, capacity and the time returned to your team, then decide what matters most for your business.

Straight answers

Your questions, answered.

Is outsourcing always cheaper?

No. The outcome depends on your current costs, volumes, products, storage and service requirements. Compare a tailored quote with your own figures.

Should I include rent I already pay?

Distinguish costs you can actually avoid from allocations that will remain after outsourcing. This prevents overstating cash savings.

Can I use your online calculator?

Our prices page provides example estimates. A final quote is tailored to the products, order mix and services you need.
